Last week I discussed the danger of rigid marketing models and evolving executive groupthink when the market outside is changing. However, this should not be confused with a strong corporate culture that monitors and embraces ongoing change.

Some organizations build their corporate cultures gradually over time. Other organizations are created at the outset with values and cultural characteristics intended to differentiate them from the others.

For example, some silicon valley companies are building team cultures by offering free food, child care, attractive health and other benefits, parking, recreation facilities, mid-day rest time, paternity and maternity leave, etc. These perks serve as hiring advantages, team building tools, and high productivity incentives.

On the other hand, Amazon was recently criticized for a no-nonsense culture with high expectations for fast work and long work hours. But the company responded that employees there were energized by a culture based on exciting new challenges and being a part of a cutting-edge organization on the move.

Even though universities are more like small cities they too have corporate cultures that help define their competitive advantage. Some use benefits and a sense of family in place of salary to attract top quality faculty and staff. Others count more on a culture of rigorous scholarship, academic prestige, and competitive salary to motivate achievement and define competitive advantage.

No matter how corporate culture is established it becomes a major  part of an institution’s brand identity. A clear understanding of “how we do things around here” can be a positive force so long as those things can evolve with outside market changes. The challenge is to let those things evolve without damaging  the features which have established the institution’s competitive advantage.

The interesting thing about corporate culture is that it both defines the nature of the workplace inside and much of the appeal the institution has with most of its external constituents.

Experience suggests that cultural features can be so strong in many organizations that even in hard times every effort should be made to hold on to as many as possible. Some may go so far as to prefer cutting staff positions before damaging the external “brand promise” and the internal work experience for those who remain.

In the final analysis, groupthink and marketing models that insulate executive teams from the forces of change are certainly harmful. But organization-wide task forces and internal think tanks that monitor market changes and carefully manage the evolution of strong and creative corporate cultures are really powerful and essential strategic communication tools.

Last week I attended a strategic planning meeting at the Council for the Advancement and Support of Education (CASE). Those attending described the organization as “the collaborative integration” of professionals in marketing and communication, fund-raising, alumni relations, government affairs… all focused on advancing education.

CASE has long been a truly international organization with offices currently in Washington, London, Singapore, and Mexico City… and now with growing activities in Africa. This planning exercise is taking a new look at the rapidly changing international education landscape.

The arrival of a new CASE president in Washington from Australia, and the appointment of a new international vice president based in London, has made this project particularly timely, relevant and exciting.

It was agreed early in the planning process that CASE’s basic aspirations are to be “bold, agile, and innovative.” And strategic goals were described as producing collaborative thought leaders; identifying, developing, and managing high potential talent; and engaging members worldwide in the planning discussions by making maximum use of technology.

I believe the daily work of these professionals positions them perfectly to scan the scene, recognize strong trends, keep constituents informed, and help their institutions determine the best way forward. In fact, I can see many of them assuming new leadership roles because finding new funding resources, adjusting brand identity, revising marketing plans, cultivating the help of international alumni and parents, and relating to governments in new ways, will be major challenges.

One CASE strategic goal that stood out to me is to act as “the voice of the industry.” This goal is especially relevant to my fellow professionals in marketing and communication. Indeed, we simply must prepare our external constituents (and in many cases even our top executives, administrators, faculty and students) to effectively address growing societal and political threats at home and abroad … as well as to identify and seize the many new and exciting opportunities that internationalization offers.

Just imagine the possibilities of a truly global education industry: Better cross-cultural understanding. Serious world problem solving using university experts. And the effective development of global leaders with a truly international perspective!

What is the consequence of arguing against ideas or programs without providing alternative solutions? Simply put, you are leaving your audience hanging with the most constructive part of your message missing. Such an approach might gain support from sympathizers in the short run, but it is likely to prove insufficient in the end.

Republican legislators have spent the last several years objecting to the president’s initiatives and policies without offering specific alternative solutions. Now the new speaker of the house said this week that this will change. This new development is important, but for practical reasons it might be easier said than done.

While the politics of “no” leaves the communication loop incomplete and audiences ultimately unsatisfied, it still is much easier to rally people around their common dissatisfaction with a situation than it is to get them to agree on a solution.

This dilemma has also appeared in foreign policy matters. There was widespread support for the rhetoric to oust the Iraqi government, but there was no agreed upon plan to replace it. In Egypt it was easy to rally people against the government  but impossible to find agreement on who and what should replace it. The situation has been the same in Libya and elsewhere.

Now we are facing the same dilemma in Syria. Even if the US engineers the ouster of the current government, what will follow. What kind of government? Who will lead it? What will it cost? Who will pay?

This is both a political and communication reality. The lesson is that in the long run it is impossible to have success by only  objecting to the current state of affairs. In the short run it might seem to work, but over time it will become apparent that tearing down without a plan for what follows can leave entire nations in endless turmoil.

On this issue, political leaders with a truly international education might ultimately be our only best hope. This is because a global  education will feature multicultural forums for both the systematic nonpartisan examination of ideas and programs, and for finding pragmatic workable solutions.

Last week I had the pleasure of working with a group of trustees committed to preserving the values and distinctions of a hundred year old institution. But they also understood that planning for the future will require using new communication tools and adapting to the needs of a generation that grew up with those tools.

We first discussed the increasing power of brand identity. In this digital media world people seem to affiliate with an institution as much for what it stands for and the total experience it delivers (values, culture, traditions, relationships, regional characteristics, consistency, program distinctions, etc.) as for its particular fields of study.

We also discussed how in an information cluttered world an authentic differentiated brand identity can actually achieve greater visibility, as well as greater distinction. And we explored how an authentic brand description can be adapted  to connect with different age groups and market segments, and how each segment will have its own preferred media platforms… some digital and some traditional.

At the heart of this institution’s educational experience has always been face-to-face conversations about social justice, gender, diversity, world religions, church and state, and more. So we discussed how all this can be preserved while adapting to the needs of new generations. Internet searches, easy to access media material, shorter talks in class, teleconferencing with experts from around the world, all can be used while preserving the added value of face-to-face conversations and forums.

What was most impressive about this group was that they could see how a contemporary vision for the future, and new methods of teaching, can remain grounded in its founding mission.

As I wrote about crisis communication over the years I found myself saying early on that you must “look like you know what you are doing.” I did not mean this superficially. Rather, I meant it as an observation about how difficult it is to look confident and sound completely informed when all hell is breaking loose around you. This certainly has been a big challenge for the U.S president. And the 24/7 breaking news environment has not been forgiving.

White House responses this week to crises in the Middle East and Ukraine had me once again reviewing my crisis management “lessons learned.” Here are some of my thoughts:

1. Timing is everything. Getting all the facts together under media deadline pressure is more difficult than it looks. But speaking out too late can also allow someone else to seize the moment and put you on the defensive. There are no set rules here to follow. Experience certainly helps. But an overall predisposition to lengthy analysis can be a liability and make you look tentative.

2. Achieve a balance between looking confident and being willing to listen. Make an early statement to establish visible leadership.  Then quickly prepare a plan to take charge of the total situation. Tell them what you know. And then tell them how you will quickly find out what you don’t. Never announce an action that you don’t take.

3. Avoid direct confrontation. Confrontation allows your adversary to take the higher ground and put you on the defensive. Once there, it’s a difficult position to change. Establish your own solid ground by concentrating on making your positive and compressive plan of action look more thorough and credible.

4. Try to anticipate crises.  If it’s possible to anticipate a crisis long before it occurs you may be able to inoculate the situation by putting the matter on the public agenda yourself.  This is called issues management, a practice that includes producing a set of initiatives to systematically manage the situation before it is a problem.

5. Clearly list the other side’s errors. But be careful. After you have taken charge, presenting a concise list of the other side’s flaws can work. But avoid negative rants, and focus on facts. Attacking too soon and too often will make you look too defensive. Remember that over time some of your attacks may lose credibility with the public.

The U.S. president has the reputation of taking his time to analyze each difficult situation before deciding what to do.  While his inclination to be thorough is laudatory, he also has a tendency to wait too long to take charge. And even then, his announcements can sound more like a confrontation than a game plan for taking charge of the total situation.

In the final analysis, success depends on making good judgements about timing and substance. This is a talent that is fine-tuned with practice and experience. The communication dimensions of leadership are many, and the sophistication required for success is too often underestimated.

Much of my summer is being spent writing my fourth book about advancing academic institutions. This time my motivation has been the major changes speeding our way in education, and how far-reaching they are likely to become.

On the one hand, governments are changing their roles and funding levels in significant ways. And at the very same time education, and most especially higher education, is also becoming a global industry. All this happening simultaneously is certain to become a major, possibly even revolutionary, game-changer.

When I also take into account that the digital technology revolution is already changing how teaching and learning are being delivered, I realize that everyone inside and outside the academy will be affected. Both how we deliver education and how we communicate institutions will be dramatically different tomorrow.

University presidents, deans, faculty members, students, everyone in advancement professions, as well as alumni, key donors, and anyone else supporting the academy, should therefore already be preparing  for a completely different marketplace. Student enrollment patterns will become more global. Faculty will have new and intriguing international opportunities. And foreign institutions will suddenly be offering your corporate partners and foundations visibility and business opportunities in very interesting places.

My book will be my contribution to preparing for these changes. What lies ahead looks very scary, I must say. But on second thought, this new day could also be very exciting!  The book is scheduled for release mid-way through 2015.

“I resolve that I will lose 25 pounds this year, and become a better person.” Good luck with that! Wishful thinking resolutions can be fun at parties. But a new year is also a great time to take stock of previous accomplishments, and to think realistically about coming year possibilities.

What can be accomplished in the next year that is both realistic and challenging? And at the same time, how can your sensitivities be heightened so you don’t miss unanticipated opportunities?

As a teenager I was advised to determine where I wanted to be in 5 years and to plan exactly what I needed to do to get there. I was told that without a map I would have no direction. But I had no basis on which to draw a map. So I found author Joseph Campbell more helpful. He advised simply to “follow your bliss.”  The most reliable path to personal happiness, he believed, is to get better and better at doing those things which bring you the most satisfaction.

In my own experience with students and colleagues, I found that those who identified and developed their most fundamental talents, and never got diverted by unrelated goals, eventually became the most successful. Their plans largely were based on developing their talents. And for most of them, unimagined opportunities appeared along the way.

And so I suggest in 2014 you consider fine-tuning your talents. Identify what worked in 2013, and do it even better in 2014. Top talent, plus hard work, enhances luck… every time!

News reports last week about divisive tensions related to governance between the president of the University of Texas and the system chancellor increase concerns about the politicization of higher education.  This, coupled with news reports about potential new regulation coming soon from Washington, heightens those concerns even more.

Simply put, the US already has the best system of higher education in the world. Its’ diversity of institution type, wide range of prices, discounts based on need and talent, and program strengths, is unmatched anywhere. And it achieved that distinction through the work of talented teachers, top researchers and imaginative leadership. What happens to all this when partisans start thinking they know better than the best and most experienced experts?

Yes, there are some weak institutions, weak professors, and weak administrators. But from time I spent doing management training, I know first-hand there is deadwood everywhere, most especially in businesses and legislatures. But there is talent everywhere too. And that most certainly includes universities.

Economic realities, new technologies and international trends require the most talented in every industry to lead. Higher education in the US is already the established global leader with the proven  ability to develop first-rate international leaders, conduct the highest level research, utilize the latest cutting-edge technology, produce the most effective international citizens, and ultimately help solve the world’s most pressing problems. This is our narrative, and everyone in higher education must help communicate it.

It would be an absolute tragedy for us to tear apart our hard-earned success through political extremism. Otherwise, we will end up handing over well-established international leadership to foreign institutions… many of which, ironically, are already learning how to do it from us!

A major address by a president or CEO can be a powerful brand clarification tactic if it is followed by a carefully crafted and coordinated strategic communication and integrated marketing plan.

I came to understand the power of the carefully prepared and orchestrated  presidential address over many years of practice, and it caused me to ask whether or not President Obama’s United Nations address this week has the potential to be the foundation of a long-awaited clarified U.S. Foreign policy.

Such a speech standing alone will not accomplish this goal.  But if that speech contains a limited number of differentiating themes that can be lifted and later reinforced over time, the goal of a clarified policy or brand identity can certainly be reached. But it takes coordination, repetition, and the realization that such clarification only happens over time. Later speeches must repeat these themes in different contexts, and related  department and agency heads and staff must do the same thing.  In fact, all official and daily communication should find ways to reference those themes.

I analyzed the printed transcript of Obama’s UN speech this week and came up with  five such differentiating themes, and one overall perspective.  Overall, he asserted that all nations must stop focusing of what they are against, and begin immediately to articulate what they are for. Then within that perspective, I found these themes:

(1) National security. All nations, including the U.S., will act first to protect the security of their citizens. This explains how and why awkward affiliations and partners can occur.

(2) Universal opportunity. The U.S. believes all people are created equal. Therefore, everyone on the planet should have an opportunity to achieve what they are capable of achieving.

(3) Preserving the planet. Circumstances require that all nations must immediately focus on solving food, water, disease, air quality, land use, and energy crises.

(4) End nuclear weapons. The world must quickly accomplish this together. We simply have no choice.

(5) World peace. We must learn to accommodate various forms of democracy, governance, cultures and religion. We are one interconnected planet.

Are these themes complete and differentiating enough to constitute an entire U.S. foreign policy? If we can agree this is feasible, then to make it work a highly experienced chief strategic communication officer will have to be fully engaged in all White House deliberations, and also have the authority and access necessary to  coordinate all foreign policy communication, and communicators.

In addition, the 24/7 news cycle must be fully accommodated so that all daily messages reinforce those themes, and all action decisions are made taking the speed of daily news demands into account. This also means that operations must be made efficient enough to prevent the leaks and uncoordinated messages that have been undermining the president’s credibility.

Looking back seems to be what my mind has been doing in recent days. Now that I am in the transition from vice-chancellor and professor to vice-chancellor emeritus and senior teaching and research fellow I have been looking back with both my academic and professional colleagues almost every time we meet.

That was certainly true this week at this year’s Council for the Advancement and Support of Education’s (CASE) Annual Leadership Summit. I led the team that redesigned the annual CASE meeting a number of years ago to be a “leadership summit” that surveys the big picture issues higher education is facing and their implications for university advancement professionals. Looking back, I had to concede that this year’s team made it much better than I had imagined!

Looking back is a good practice at regular intervals all along our professional journey.  Questions such as these can lead to reinventing oneself… a critical  long-term survival skill:

What have I done in recent years? What worked? What didn’t? What should I do more of? What should I avoid? How can I build on my inherent talents? Answer these and other questions… and then move on.

A friend of TCU, and a founder of the PBS News Hour, Jim Lehrer, responded to a congratulatory email I sent him upon his recent retirement. Besides saying thanks, he signed off with one word: “Onward.” Many say, Sincerely Yours, Cheers, Best Regards, or simply Best. But I had never seen Onward… and I liked it. This word is strong. It conveys determination. It’s about leaning into the future and pushing ahead through whatever we find.

You will note that the links above have all been rewritten with my eye on the future. On these pages I will continue to explore the impact of new media, the critical need for media literacy, the future of the academy, advancing institutions, and the cross-cultural understanding potential of US public diplomacy and international higher education.

Lessons learned will continue to be my theme, but only as a framework for looking ahead. Reinvention time is over. Now it’s time to say, “Onward!”
